How to choose a digital marketing agency, plus 7 red flags

Search for a digital marketing agency in India and you'll find thousands, almost all promising to be "results-driven". The wrong choice doesn't just waste a monthly fee. It can cost you six months of momentum, ad accounts you don't own and a website you can't edit.

Here's how to tell the good ones apart.

Before you talk to anyone, get clear on three things

  1. Your goal. More enquiries? More online sales? More footfall? Be specific: "20 qualified leads a month" is a goal, "more visibility" isn't.
  2. Your budget, split in two. Agency fees are one cost. Ad spend paid to Google or Meta is another. Know roughly how much you can put into each.
  3. Which channels you need. Search ads, social ads, SEO, a new website, content, or a mix. If you're not sure, a good agency should help you decide, and explain why.

8 questions to ask every agency

  1. Who will actually work on my account? Meet the people doing the work, not just the person selling it.
  2. What will you do in the first 30 and 90 days? You want a plan, not a promise.
  3. How will you measure success? The answer should be leads, sales or cost per lead, not likes and impressions.
  4. Can I see examples of similar work? Ideally from businesses like yours, with real numbers they're allowed to share.
  5. Who owns the ad accounts, website, domain and data? The answer should be "you".
  6. What exactly does the fee include, and what costs extra? Get it in writing.
  7. How often will we talk, and what does a report look like? Ask to see a sample report.
  8. What happens if we stop working together? You should be able to leave with everything that's yours.

7 red flags that mean walk away

1. They guarantee you the #1 spot on Google

Google says it plainly: "No one can guarantee a #1 ranking on Google." Anyone who promises it is either guessing or planning shortcuts that can get your site penalised.

2. They set up accounts in their own name

Your Google Ads, Meta Business, Google Analytics, domain and website should be registered to your business, with the agency added as a partner. If the agency owns them, leaving means starting from zero.

3. Their reports are all vanity metrics

Impressions, reach and follower counts are easy to grow and easy to fake. If a report never mentions enquiries, sales or cost per lead, ask why.

4. They can't explain what they'll do

You don't need to understand every technical detail. But a good agency can explain its plan in plain language. Google itself warns against companies that are secretive about what they intend to do.

5. They want a long lock-in with no way out

A 12-month contract with no exit clause protects the agency, not you. Reasonable agencies offer a notice period, or a short trial phase before a longer commitment.

6. They found you with a scary cold email

"Your website has 47 critical SEO errors!" Out-of-the-blue emails like this are a classic sales tactic. Google specifically tells businesses to be wary of SEO firms that email out of the blue.

7. They quote a package before asking a single question

"50 social posts and 100 backlinks for ₹X a month", offered before they understand your business, is a product, not a strategy. Bulk backlink packages also tend to break Google's spam rules.

Green flags to look for

  • They ask about your customers, margins and sales process before talking about tactics.
  • They tell you what they won't do, and when a channel isn't right for you.
  • They're honest about timelines. Ads can show results in weeks, while SEO usually takes months.
  • They give you access to everything and show you the real numbers, including the bad ones.

Agency, freelancer or in-house?

A freelancer can be great for one specific skill, like running Meta ads or writing content. An in-house hire makes sense once marketing is big enough to need someone full-time. An agency gives you several skills at once, such as ads, SEO, design and development, without hiring a team. Many businesses use a mix.

How to compare proposals

Put the proposals side by side and compare what's included, who does the work, how success is measured, who owns what, and the notice period. Don't just compare the monthly fee. The cheapest proposal often costs the most once you count the months lost.

Questions people ask

How long before I see results from a digital marketing agency?

Paid ads usually show early data within days and settle over two to three months as campaigns are tuned. SEO typically takes three to six months or more.

Should I own my Google Ads and Meta ad accounts?

Yes. Your ad accounts, analytics, domain and website should be registered to your business, with the agency given access as a partner.

Do I need an agency in my own city?

Not necessarily. What matters more is clear communication, overlapping working hours and experience with businesses like yours.

What's the difference between a digital marketing agency and a performance marketing agency?

A performance marketing agency focuses on paid campaigns measured by results like leads and sales. A digital marketing agency usually covers a wider mix, such as SEO, social media, content and websites.
